When the honest answer is "don't rebuild"

A client was about to buy a rebuild they did not need. I told them so, then built the thing that actually helped.

The situation

A commercial-kitchen supplier, run by two blokes in their sixties who do not think of themselves as tech people, had been pitched a full website rebuild plus a premium monthly retainer by their agency. The story was that they had gone invisible in search.

What I actually found

I checked before agreeing to anything. They already ranked on page one for their main term and were being cited in Google’s AI Overview. They were not invisible. The real gaps were cheap fixes: thin product pages, missing structured data, a locale tag set to the wrong country, no optimised business profile. So I wrote them a counter-proposal, a lean fix worth a fraction of the quote, instead of taking the bigger job. I also flagged a security problem in the thread they had forwarded me: their site admin password was sitting in plain text across several inboxes.

The build that mattered

While I was in there, I found the real problem under the website question. They had a factory full of used equipment to clear before the business sold, and listing it was so painful they avoided it. So I built a tool that took the friction out. Now one of them takes a photo on his phone, types the product name and the price, and the listing is written, screened and live on the website, ready to post to the marketplaces. Enquiries get screened by AI so scams and timewasters are filtered before they reach a human. The thing they used to dread became a photo and a price.

Why this is here

Two reasons. First, honesty: I will tell you not to spend money you do not need to spend, even when spending it would pay me. Second, the pattern that runs through all my work: the brief is rarely the real problem. The website question was really a “we cannot move our stock” problem, and the fix was a tool, not a rebuild.
